You Can't Be AI-First Without an Agent Operator

Most teams deploying AI agents can't answer a basic question: whose job is it to make them actually work? Not build them, not approve the budget. Run them, improve them, and know when something has drifted. That role is the difference between AI-assisted and AI-first.

Most teams deploying AI agents right now don't have a clear answer to a basic question: whose job is it to make the agents actually work?

Not build them. Not approve the budget for them. Run them. Know which workflows they're handling, whether they're handling them well, what breaks when the underlying data changes, and where a human needs to step in before something goes sideways. In most organizations that role is distributed across people who have other jobs, or it doesn't exist at all. The agents get deployed and then they're nobody's problem until they're everybody's problem.

That's the gap between AI-assisted and AI-first. And it has a name: the Agent Operator.

The Job Is Not What You'd Expect

The Agent Operator isn't a prompt engineer and isn't a traditional automation developer. The closest analogy is someone who sits at the intersection of business operations and technical systems, understands both well enough to see where they don't fit together, and has the authority to change that.

The first part of the job is finding leverage. Not every workflow benefits from agent automation at the same rate. The ones that do share a characteristic: if you threw compute at the task, you could execute it at a scale no human team could sustain, or run it so many more times that the economics of the function change entirely.

Contract review is a clean example of this. A legal or procurement team that manually reviews agreements one at a time has a throughput ceiling that's basically headcount. An agent that can process hundreds simultaneously, flagging clauses that fall outside acceptable parameters and passing clean agreements through automatically, doesn't just speed up the existing process. It changes what the team can take on. The same logic applies to lead qualification, client onboarding, knowledge management, and most processes where volume has historically been the constraint. The Agent Operator's job is to find those workflows, which requires being close enough to how the team actually works to see which bottlenecks are structural and which are just habits nobody has questioned.

That diagnosis is harder than it sounds. Most people inside a function are too close to their existing workflows to see them clearly. They know the steps. They don't always see which steps exist because they're necessary and which exist because the previous system couldn't do better.

What the Work Actually Looks Like

Once a high-leverage workflow is identified, the Agent Operator's job shifts to something gnarlier. Mapping where structured data flows and where unstructured data flows, because agents need different handling for each. Figuring out what context the agent actually needs to do the work properly, which is rarely the same as what the workflow documentation says. Deciding where a human should interface with the agent and at which specific step, not as an abstract policy question but as a practical one: what does the handoff look like, what does the human see, what are they deciding and in how long.

The technical fluency required is real but specific. The Agent Operator needs to be comfortable with skills, MCP, CLIs, and connecting business systems in ways that IT hasn't necessarily pre-approved or pre-built. They're often working at the edge of what the organization's tooling formally supports. A lot of the actual work is understanding data formats that were never designed to talk to each other and building the connective tissue anyway.

After deployment the job doesn't end. Agents need ongoing management in a way that traditional software doesn't. A model update can shift behavior in ways that aren't immediately obvious. A change in an upstream data source can make an agent that was performing well start producing outputs that look fine but aren't. The Agent Operator tracks KPIs, runs evaluations after significant changes, and maintains enough understanding of the system to know when something has drifted versus when the workflow itself needs to change.

Where This Person Comes From

Some organizations will find this person already exists on their team, doing a version of this work informally because they became the one people go to when a process needs fixing and involves systems. They're usually not called anything that reflects what they actually do. The title is something like Operations Lead or Business Systems Analyst, and the agent work has accumulated alongside the job they were hired for.

Others will need to hire deliberately, and this is a genuinely good entry point for people early in their careers who are leaning hard into AI. Not narrowly technical people who want to stay close to infrastructure, but people who want to be inside a business function changing how the work actually gets done. The role rewards a specific combination that isn't common: enough technical depth to build without waiting for an engineering team, enough operational instincts to know what's worth building, and enough patience for the unglamorous work of mapping messy data flows that nobody has documented properly.

The organizational question of where the role lives doesn't have a clean answer. Centralizing it gives visibility and coordination but risks disconnecting it from the business context that makes the work good. Embedding it inside functions keeps it grounded but creates fragmentation when teams solve the same problems independently. The answer is probably one or more Agent Operators per team with a lightweight connection to a central function, not for approval but for shared learning. Most organizations aren't structured that way yet and aren't sure who should drive the change.

Nobody Is Running the Agents

That structure doesn't exist most places yet. The Agent Operator role is being invented in real time by people who took it on because nobody else was doing it and it clearly needed doing. In some companies that person will get formalized into a real role with real scope. In others the work will stay distributed and informal, which means it will stay incomplete.

The agents will keep getting deployed either way. Whether anyone is actually running them is a different question, and most organizations haven't answered it yet.
